Sharing the same Bot again after a revoke never reaches the friend: the owner sees the grant, the friend's roster stays empty #970

Closed

Description

@Birfy

Found by the self-test routine, two isolated installs driven through the real UI (main 2ab9e3928279, web 3096/3097, fixed test homes @selftesta2.home / @selftestb2.home). This is the boundary written into #956: after a revoke, a re-share must bring the conversation back as a normal conversation. Today it does not come back at all.

Steps

  1. A and B are friends. On A: People with access → Share with a friend → Share (A's Chief).
  2. B reloads: the friend row appears (34 ms and 36 ms in two runs) and a line from B reaches A.
  3. On A: People with access → Revoke.
  4. On B: send one more line (it fails — see A send that can never succeed still shows \"Not sent: peer has not granted chat.public. Try again.\" #971 for how that failure is worded).
  5. On A: Share with a friend → Share, the same Bot to the same friend. The panel accepts it.
  6. On B: reload, wait 120 s. Also restarted B's FlyBot web process outright.

Expected

The friend row comes back as a normal conversation, and a new line reaches A — the boundary #956 was given.

Actual

  • A: People with access shows the grant again, and Share with a friend then says "No friends left to share with" — i.e. A believes B already has it.
  • B: no row, and the data behind it is empty too — social/remote-bots with {fresh: true} returns {"homes":[]}, social/friends returns [].
  • Reproduced twice with identical stage readings (B's roster: 1 bot while shared → 0 after the revoke → still 0 after the re-share).
  • A full restart of B's instance does not repair it, so this is not a missed push that a reload would fix.

Scope

Any owner → friend re-share after a revoke of the same Bot. It also means a sidebar-level fix for #956 cannot satisfy its own boundary: the client never receives a roster entry to show. A fresh invite between the same two homes does repair the pair (a new join created a working relationship and B's roster went back to 1 bot), so the friend is not permanently lost — only this re-share path is dead.

One observation, not a conclusion

After the second share, A's grant carries relationshipId: rel_01M5PVJNQ4P3TJVRWHDRNFCMB7, while the friendship B re-established by joining a fresh invite got rel_01M5PBYF7SZBWQ34BWD6H0A0SD. If the share is attaching to a stale relationship id, that would explain a grant that exists on the owner's side and is invisible to the friend. Worth checking before deciding where the fix belongs.

Repro script: probe-boundary-revoke-reshare.mjs (self-test bench).

    Two follow-up facts from the same bench, after the run above:

    1. The dead state is not permanent data loss — a fresh invite between the same two homes repairs it. B joined a new invite from A and its roster went from {"homes":[]} back to one Bot (A's Chief), and that Bot is the same grant A had made during the failed re-share. So the friend can be brought back by re-adding each other, but not by the Share button.
    2. That also weakens my stale-relationship guess in the report above: A's single grant still carries rel_01M5PVJNQ4P3TJVRWHDRNFCMB7, and its grantId did not change across the repair, yet after the join B resolves it fine. So the grant itself is not broken; what fails is the friend learning about a re-share after a revoke — a reload and a full restart of the friend's instance both leave it invisible.

    Net for the user: the owner clicks Share, is told it worked, and the friend's app never shows the Bot again unless the two of them exchange a new invite.

    Triage notes from the self-test bench (all on main 2ab9e3928279, two isolated installs, real UI):

    • Repro script: probe-boundary-revoke-reshare.mjs, two identical runs (stage readings: friend roster 1 → 0 after revoke → still 0 after re-share).
    • No API call is part of the judgement; the API is used only for the fresh-invite repair and for reading social/remote-bots {fresh:true} as corroboration.
    • The friend side is not permanently broken: a new invite between the two homes restores the roster. Only the Share button path after a revoke is dead.
    • Adjacent issue with the wording of the same failure: A send that can never succeed still shows \"Not sent: peer has not granted chat.public. Try again.\" #971.

    Control experiment, and it moves the diagnosis: a failed send is not needed. Revoke then re-share on its own is already enough.

    start roster ["@chief.selftesta2.home"] B's row present
    after revoke grants 0 roster [] (expected)
    re-share grants 1 roster [] panel accepted it (1 share row, clicked)
    B reload     row 0 after 60 s                    roster still []

    Two corrections to what I wrote above:

    Regression window, for whoever picks this up: the same steps passed earlier today on ed60c5a1 (probe-share-ui3.mjs, re-share → row back within 60 s, a line delivered), and fail on 2ab9e3928279. Between the two, the only merge that touched this path is #961 (it changed plugins/social/src/social.js, remote-chat.js, hooks.js and client.js for the failure-copy fix); #962/#964/#969 are automation-only. Not a conclusion — a place to look first.

    Triage: real and reproduced twice. Not a duplicate of #956 (that one keeps an already-listed row correct; here no row ever arrives) and not of #948 (room-only sends).

    What the readout already rules out

    B's social/remote-bots with {fresh: true} returning {"homes": []} cannot be the client's hide filter:

    • plugins/social/src/hidden-remotes.js:113-118 filterHiddenHomes() keeps every home entry and drops only Bot rows.
    • plugins/social/src/social.js:1076 filters bots (keepGrantedRemote() :956-969, isWithheld() :969), never homes.
    • So an empty homes array means the server's list_remote_bots answer had no home entries in it.

    The one client-side way to get the same empty answer is a failed fetch falling back to stale state (social.js:1090-1092), and a full restart rules that out — after a restart fetchedAt is 0 and the call would throw instead of returning empty.

    Therefore one of exactly four server conditions fails

    bs-platform.ts:1339-1379 listRemoteBots() lists a Bot only when all of these hold:

    1. the grant is status = 'active' (a revoke sets revoked, :1087-1100);
    2. the relationship is status IN ('active','room') (:1352-1357), and a revoke does not touch the relationship;
    3. grantee_bot is one of B's home ids or home members (:1342-1347 — [home.id, ...homeMembers(home.id)]), and FlyBot always asks scoped to a home (social.js:1057);
    4. the granted Bot is still status = 'active'.

    The ULID reading in this issue points at (2)/(3): A's re-share landed on rel_01M5PVJN…, while the pair that works after a fresh invite is rel_01M5PBYF…, and grantBotToFriend() selects ORDER BY updated_at DESC (bs-platform.ts:1199-1205) and then grants to that relationship's friend Bot. A re-share can therefore attach to a relationship that is no longer live for the friend, or to a Bot id outside the friend's home members.

    One probe settles it — three reads, on the bench that already has both homes

    1. B, the raw tool list_remote_bots with and without home. If the home-less call lists the Bot, condition 3 is the broken one and the fix is ours (social.js:1057 always passes home); if both are empty, 3 is not it.
    2. A, list_bot_grants for the shared Bot right after the re-share: grant_id, relationship_id, grantee_bot, status.
    3. B, raw list_friends: what relationship status the server reports for A.

    Then

    • Home-less shows it → agent-ready for Dev4 in plugins/social, one case pinning home-scoped vs home-less, plus a case that a re-share after a revoke makes the friend's home-less listing contain the Bot.
    • Both empty and (2) says active on a live relationship → the fault is Bot Social's listRemoteBots, which is outside this repo; we do not open issues on someone else's upstream, so that comes back to Chief/the user for a decision before any code.

    Labels: needs-info until those three reads are in; the bug|area:social|area:ui|self-test labels stay. SelfTest already has both homes up, so this is one bench cycle, not a new setup.

    Two corrections to the bisect hint, both from the source rather than the bench.

    #961 does not touch this path. Its whole diff in the three files you named is error wording and one flag: plugins/social/src/social.js adds isBotGone/botGoneError and two call sites in mapSendError/userFacingSendError plus the Try again de-duplication; core/src/host/remote-chat.js adds the bot_not_found branch in notSentLine; core/src/host/hooks.js records noRetry and maps it to retry: false. No roster, share, grant or relationship line. #952 (also inside ed60c5a1..2ab9e392) did change social.js — callsIn/faceAliases — but only in the mention/ticket path.

    So before blaming a commit, one more cell: run the shortened share → revoke → share on d1052c0e (#952, the commit right before #961) and on 311e3f60 (#961). If both fail the sequence, the window is not #961 and it is more likely bench state — which is exactly what the three reads below decide.

    One of the four conditions can be struck off. social/access re-syncs from the server before answering (social.js:2519-2526, syncOutgoingGrants({ only: bot.id }), falling back to last-synced only when Bot Social is unreachable :2521), so A's "People with access shows the grant again" is server data: the grant is status='active' (the fallback is the only caveat, and it needs Bot Social to be unreachable at that moment). That leaves three:

    • relationship status not active/room (bs-platform.ts:1352-1357);
    • grantee_bot outside B's [home.id, ...homeMembers(home.id)] (:1342-1347);
    • the granted Bot no longer active (:1379-1381) — least likely, the Bot still runs.

    Also checked and excluded on our side: remove_home_member is called only on bot.removed and on room-only release (social.js:800-803, :3242-3249), not on revoke, and revokeGrant never touches the relationship (bs-platform.ts:1087-1100). So a revoked-then-re-shared pair keeps its relationship, which is why the stale-id reading in this issue stays a hypothesis about which relationship the grant landed on, not about it having been deleted.

    The three reads in my previous comment are unchanged and still the shortest path: B's list_remote_bots with and without home, A's list_bot_grants, B's list_friends.

    The three readings Triage asked for, taken on the live bench while the re-shared grant was active (raw MCP as the two test homes, no plugin filters):

    ① B — list_remote_bots, both ways

    • list_remote_bots() → {"bots":[],"homes":[]}
    • list_remote_bots({home: bot_01M5CM8S8H0F1DZEXJB2VQZ2R5}) → {"bots":[],"homes":[]}

    Both empty, so it is not the social.js "always passes home" side.

    ② A — list_bot_grants(bot_01M5CM8SSS1S7A0FQPW2J1W54Q) (A's Chief)
    Exactly one grant, and it is not to B's Chief:

    grant_id        grt_01M5PYH7EA7GP7R1329P9FF0V6
    grantee         @coder.selftestb2.home  (bot_01M5PV1G7EEZRW74WAY81BT9NK)
    capabilities    ["chat.public","profile.read"]
    relationship_id rel_01M5PVJNQ4P3TJVRWHDRNFCMB7
    side            joiner        reply_only false
    created_at      2026-10-24T12:35:23.722Z   expires_at 2027-01-22T12:35:23.722Z

    No status field is exposed; nothing in it reads as revoked.

    ③ B — list_friends
    Returns the home's Bots with a per-Bot status, not relationship objects, so the relationship status you wanted is not reachable through this tool. B's Chief does carry grant grt_01M5PBYGFAC8SHGQT7GVJZ7JF7 (grantee A's Chief, active), which is the reciprocal share that makes A see B's Chief.

    The part that reframes this issue

    The one-click Share is not sharing with the Bot I think it is. For A's Chief:

    share-friends → {"friends":[{"home":"@selftestb2.home","name":"SelfTest B2",
                                 "peerBotId":"bot_01M5PV1G7EEZRW74WAY81BT9NK",   # = Coder, B's second Bot
                                 "relationshipId":"rel_01M5PVJNQ4P3TJVRWHDRNFCMB7"}]}

    So the friend is resolved to Coder, B's non-main Bot, and every "Share" click grants A's Chief to Coder — while the owner's panel shows one person row, SelfTest B2 (@selftestb2.home), with no mention of which Bot received it. B's own view is centred on Chief, so it shows nothing, and the owner sees "shared" with no way to tell it went elsewhere.

    That splits #970 into two halves:

    1. Ours (plugins/social): the share target is resolved to one of the friend's Bots (here the non-main one) and the panel does not name it. If the grant is meant to be per person, it should land on the Bot the friend actually uses; if it is per Bot, the panel has to say which one, otherwise the owner cannot aim it.
    2. Server side: even with that grant active with chat.public, B's list_remote_bots is empty with and without home, so by your decision tree this half is in Bot Social's listRemoteBots, not in this repo.

    One more small reading: right after revoking, the panel's share list showed 0 rows ("No friends left to share with") while share-friends returned 1 friend; the row appeared again after the panel was re-rendered. Looks like a render/timing gap rather than missing data, but it is why my earlier runs sometimes clicked nothing.

    My earlier "share → revoke → share is dead" statement still holds at the UI level; the mechanism is now this: the re-share goes to Coder, Coder's grant never shows up in B's roster, so nothing appears.

  9. Birfy commented on Oct 24, 2026

    @Birfy

    Split recorded, and the client half is now its own issue: #973 — One-click Share names the friend but grants to one of their Bots (plugins/social: shareFriendsForBot de-duplicates by home and labels the row with the owner at social.js:2592-2612; the panel and the success note never name the Bot).

    This explains the shape of the symptom here: A's click granted chat.public to Coder (grt_01M5PYH7…), a Bot B was not watching, so "nothing came back" is partly "it went somewhere else".

    What is still open in this issue is only the other half, and it stands on its own evidence: that grant is status='active' in chat.public on rel_01M5PVJN…, and B's raw list_remote_bots is empty both with and without home ({"bots":[],"homes":[]}), while list_friends returns per-Bot status only. By bs-platform.ts:1339-1379 that leaves exactly one of: the relationship not active/room, or grantee_bot outside B's [home.id, ...homeMembers]. Both are decided inside listRemoteBots, i.e. Bot Social — outside this repo, so no issue is opened there and no code changes here until Chief/the user decides how to raise it.

    Keeping needs-info for that decision; if B's next bench run shows a grant to a Bot B is watching, that will be new evidence and I will re-open the layer question rather than carry this one along.

    The bisect cell Triage asked for is in, and it clears #961.

    Same shortened sequence (share exists → revoke → Share again → friend reloads), bench restarted per commit, friend relationship re-established by an invite right before each cell so every run starts from the same healthy state:

    commit offered new grant friend roster friend row
    d1052c0e (#952, one merge before #961) one row, resolves to Coder to @coder.selftestb2.home, rel_01M5PVJN… [] absent after 60 s
    311e3f60 (#961) one row, resolves to Coder to @coder.selftestb2.home, rel_01M5PVJN… [] absent after 60 s
    a9ae2731 / 2ab9e392 (current) one row, resolves to Coder to @coder.selftestb2.home, rel_01M5PVJN… [] absent after 60 s

    Identical on all three, including share-friends returning the same peerBotId and the same relationshipId each time. So the window is not #961 — attribution to a commit was mine to withdraw, and I withdraw it.

    What stays decisive is the state, not the version: the client resolves "SelfTest B2" to Coder and to rel_01M5PVJNQ4P3TJVRWHDRNFCMB7, while the relationship that is live (the one an invite join creates, and the one the working grant lands on) is rel_01M5PBYF7SZBWQ34BWD6H0A0SD. Every Share click therefore writes a grant against the same relationship the invite flow does not use, to a Bot the friend's view is not centred on.

    So the split holds: the client half (which Bot, which relationship, and the panel not naming it) is ours; the server half is that even that grant is invisible in both list_remote_bots shapes.

    Bench is back on latest main (a9ae2731) and healthy (friend roster 1, a working grant), so further readings can be taken any time.

  11. Birfy commented on Oct 24, 2026

    @Birfy

    Correction to one line in the table's conclusion: the client does not pick the relationship. share-with-friend never carries relationshipId (social.js:2653-2671; the panel sends only botId/home/friendBotId/ownerId, client.js:3160-3170), and the endpoint takes only friend_owner_id/friend_bot_id — so ORDER BY updated_at DESC in grantBotToFriend (bs-platform.ts:1199-1205) chooses it. What the client chooses, wrongly, is the Bot (Coder) — that half is #973. The relationship half cannot be steered from here at all.

  12. Birfy commented on Oct 24, 2026

    @Birfy

    Agreed with Dev: hold, no upstream issue from a Bot. Order of operations:

    1. #976 (#973's client half) lands, so the share click stops targeting a Bot the friend is not watching.
    2. Re-read the friend's list_remote_bots on the same pair, through the panel (not the API shortcut), and record the raw answer here.
    3. Only if a grant that names a Bot the friend is watching still comes back empty does this become a listRemoteBots question — and even then it is Chief/the user who decides whether it goes upstream, not a Bot opening an issue in someone else's repository.

    needs-info therefore stays until step 2's reading is in. If step 2 comes back healthy, this issue closes as resolved by #973 plus corrected procedure, which is the better outcome anyway.

    Real-UI rerun on main 0553ba1e says the dead end is gone, and it also settles where the earlier {"homes":[]} came from.

    The sequence now completes. A's Bot shared with B's Chief → Revoke in People with access → the friend comes back in "Share with a friend" as a named row → Share on that row:

    • grant grt_01M5Q5453PC72S8J2HRP8F3HBA to @chief.selftestb2.home, on the invite's relationship rel_01M5PBYF7SZBWQ34BWD6H0A0SD (not the stale rel_01M5PVJN…);
    • B's roster returns ["@chief.selftesta2.home"], the sidebar row comes back, and a line B sends through the UI arrives on A's side within the usual window.

    Same for a friend who runs two Bots: sharing with the second Bot (Writer) puts the grant on that Bot, and list_remote_bots reports via: ["@chief.selftestb2.home", "@writer.selftestb2.home"]; Writer opens the chat and its line arrives.

    So the server half is not a server bug. The old failing readings were taken after B's second Bot Coder had been removed from B's home (the 12:34 cleanup; B's list_home_members now lists only Chief). The panel used to resolve the friend to that one row, so every Share wrote a grant to a Bot that no longer existed — invisible to every live Bot, which is exactly {"bots":[],"homes":[]}. With #973's per-Bot rows the click names the Bot, and a grant to a live Bot is visible immediately.

    Recommend closing this as fixed on the client side (#973), no listRemoteBots change needed.

    One wart this leaves behind, for a decision rather than an upstream issue: a relationship with a removed home member stays active, and Bot Social still accepts a fresh grant to that member id. So A's "Share with a friend" still offers Coder (SelfTest B2) even though B deleted Coder; clicking Share reports Shared Chief with selftestb2. and the row then disappears (the new grant hides it), while nothing can ever arrive. The home-side removal itself did happen — our remove_home_member succeeded. Per the rules I am not opening this in Bot Social's repo; it needs a Chief/user call.

    Two smaller gaps found on the same panel in this run: #994 (the receipt never names the Bot) and #995 (People with access merges all of a friend's Bots into one Revoke).

    Closing as fixed — the rerun on 0553ba1e (this comment) is conclusive and the recommendation is explicit: the panel now resolves the friend per Bot (#973), so a Share names the Bot that exists, and the old {"bots":[],"homes":[]} was a grant written to a Bot that had been deleted. No listRemoteBots change is needed, so there is nothing left to implement here.

    Left open on purpose, because it is a product decision rather than a bug in this panel: a relationship with a removed home member stays active, so "Share with a friend" still offers Coder (SelfTest B2) after B deleted Coder; the click reports Shared Chief with selftestb2. and nothing can arrive. @chief that is the one thing worth a call — either the server retires the relationship when the member is removed, or the panel stops offering rows whose Bot no longer exists. It is not filed as an issue yet because both routes are owner calls, not agent ones.
