feat(tournament): add text-based V2 execution, evaluation and results - #690
Refs #648; builds on merged #671. Implements the minimum single side-based text V2 slice, not the complete bracket scope of #648.
Screenshots/Recordings:
Before: the pre-V2 tournament detail renders static bracket/log prototypes.
After: protected results from twelve stored submissions and an automatic mock worker, not live AI judging.
Additional Notes:
V2 features from the design, covered by this PR:
Submit transcript per round: each eligible participant submits one immutable, attributable transcript in each of their four phases, with retry receipts and deadline/restart recovery.
Host approves/rejects join requests: host-only private admission decisions, atomic capacity enforcement, rejected re-request support and stale-attempt fencing.
Participant chooses stance after joining: admitted participants choose for/against before host start; roster and stances freeze when the run begins.
AI evaluates all transcripts after all rounds complete: final phase closure automatically queues durable evaluation with bounded retries, strict output validation and atomic publication. The pipeline is mock-tested; live AI is disabled by default until explicitly configured.
View evaluation results: protected responsive results show phase criteria, participant totals, exact side means, draws and individual ties, with pending/running/failed states and safe read-only polling.
Preserves feat: add tournament join and stance APIs (#648) #671's API paths/controller names and bodyless public join; admission/settings share revision and frozen-run guards. Adds host start and eight server-timed phases.
First join/private request returns 201/202 rather than 200; clients must accept HTTP success. AI processing remains disabled by default. No bracket progression or live 1v1/2v2/4v4 media changes.
Includes only docs/tournament-v2.md and the two visual proofs above; no activity logs, internal plans, fixture credentials, generated caches or validation scripts. The 11 PR-added Go test files were removed; existing upstream tests are preserved. Local validation copies are not included.
After upstream synchronization: Go build/vet, frontend production build and focused lint passed; 202 frontend tests passed. External Go overlay tests: 87 passed, two unrelated upstream fixture skips.
Earlier browser evidence predates this synchronization. Full-repository lint, race instrumentation and the browser flow were not rerun; live authentication/model and production acceptance remain outstanding.

18-20: 🚀 Performance & Scalability | 🔵 Trivial
Check the whole-job deadline against live Gemini latency before you turn evaluation on, mate.
evaluate makes up to nine sequential Judge calls: eight rounds plus one corrective retry. All of them share one 120-second tournamentEvaluationTimeout. Each HTTP call can take up to 45 seconds on its own (tournament_gemini.go Line 45). Say a live model averages more than about 15 seconds per round. The job then hits provider_timeout, and the next attempt starts again from round one, so you pay for the finished rounds again. After three attempts the job goes to failed, and no result gets published.
This does not block the merge, because evaluation is off by default. Before you enable it, do these checks:
Measure p95 latency per round on the target model with the largest roster (11 people).
If needed, use a per-round deadline. Store finished round scores on the claimed record, or renew the lease, so a retry does not judge finished rounds again.
Keep tournamentEvaluationLease greater than the total job deadline plus the publication time.

Review the timeout and lease configuration for the sequential `evaluate` job:
ensure `tournamentEvaluationTimeout` accommodates measured p95 latency for the

deadline plus publication time. If the timeout cannot cover the workload, add
per-round deadlines and persist completed round scores so retries resume without
repeating finished `Judge` calls.

Set a read deadline on the transcript body read, not a server-wide ReadTimeout.
ReadHeaderTimeout does not limit how long a client can take to send a request body. A client that sends a transcript body slowly can hold its connection open. This gap predates the PR, so the change narrows the exposure rather than widening it. The fix belongs on the transcript submission handler. A server-wide ReadTimeout would also affect the WebSocket routes.
Apply the deadline only to the transcript submission handler, and size it to the supported transcript length. For example, set the read deadline on that request's connection through http.NewResponseController before reading the body.

Check the evaluation time budget before you enable live judging.
This loop judges the 8 rounds one after the other. It makes up to 8 provider calls, plus one corrective call. ProcessClaim gives the whole loop a 120-second deadline (tournamentEvaluationTimeout). The Gemini HTTP client allows 45 seconds for each call. So a slow provider can hit the 120-second deadline well before the per-call limit applies.
A timeout throws away every round already scored. The next attempt starts again at round 1. After 3 attempts, the evaluation fails for good. No manual retry exists, so the tournament stays in a failed state.
Each tournamentJudgeRequest(t, index) is built from the frozen input only. It does not use earlier results. Because of this, the rounds are independent. Options:
Judge the rounds with bounded concurrency.
Raise the total deadline and the lease together. Keep the lease longer than the deadline.
Measure real latency in the acceptance gate in docs/tournament-v2.md.
This is not a defect while the mock provider is the only one in use. Fair dinkum, it is worth a look before the Gemini flag goes on.

Prevent tournament index conflicts from terminating startup.
If existing private tournaments contain duplicate non-empty inviteCode values, EnsureTournamentIndexes can fail while creating unique_private_invite_code. backend/cmd/server/main.go then calls log.Fatalf, so the server terminates during startup.
Resolve duplicate codes before creating the unique index, or make index setup non-fatal and gate readiness until the required unique index exists.

Screenshots/Recordings:
Before: the pre-V2 tournament detail renders static bracket/log prototypes.

After: protected results from twelve stored submissions and an automatic mock worker, not live AI judging.

Additional Notes:
V2 features from the design, covered by this PR:
Submit transcript per round: each eligible participant submits one immutable, attributable transcript in each of their four phases, with retry receipts and deadline/restart recovery.
Host approves/rejects join requests: host-only private admission decisions, atomic capacity enforcement, rejected re-request support and stale-attempt fencing.
Participant chooses stance after joining: admitted participants choose for/against before host start; roster and stances freeze when the run begins.
AI evaluates all transcripts after all rounds complete: final phase closure automatically queues durable evaluation with bounded retries, strict output validation and atomic publication. The pipeline is mock-tested; live AI is disabled by default until explicitly configured.
View evaluation results: protected responsive results show phase criteria, participant totals, exact side means, draws and individual ties, with pending/running/failed states and safe read-only polling.
Preserves feat: add tournament join and stance APIs (#648) #671's API paths/controller names and bodyless public join; admission/settings share revision and frozen-run guards. Adds host start and eight server-timed phases.
First join/private request returns 201/202 rather than 200; clients must accept HTTP success. AI processing remains disabled by default. No bracket progression or live 1v1/2v2/4v4 media changes.
Includes only
docs/tournament-v2.mdand the two visual proofs above; no activity logs, internal plans, fixture credentials, generated caches or validation scripts.
