fix(wake): bound wake requests and preserve HostPort handoffs - #761
Wake requests could block beyond the join budget, report success while another request was still failing, and stall UDP receives. HostPort sleep/wake could also create the replacement listener before the previous pod released its port or move it away from the advertised node.
Bound the shared wake PATCH and total join attempt, propagate its actual result to concurrent callers, and coalesce UDP wake work behind a bounded queue. Persist the HostPort endpoint node and UID, wait for actual pod drain in both directions, and pin the game and sentinel through scheduler affinity. Missing or unschedulable endpoint nodes report an explicit condition.
Linux operator/sentinel production builds and operator envtest, sentinel, and E2E test-source compilation passed. Tests were not executed locally, per repository policy.
Added real TCP/UDP regressions and a dedicated two-node CI bucket for repeated handoffs, occupied ports, terminating sentinels, cordoned nodes, and node deletion.
Actionlint and offline zizmor passed. Independent review completed.
Resource requests remain in the separate #724 change. This PR shares reconciliation code with #760; integration must retain its operation fence and these HostPort handoff gates. Existing web/Compose image builds on this base also need the unrelated template-picker fix in #759.
Summary by CodeRabbit
New Features
HostPort game servers now retain their endpoint on the same node through sleep and wake handoffs. If that node is unavailable, the endpoint is not automatically moved.
HostPort status now reports why an endpoint or listener is unavailable, including missing nodes, unschedulable listeners, and pending readiness.
Improvements
Wake requests handle retries and time limits more reliably, while UDP wake traffic continues to be received during delays.
The operator now coordinates Hostport sleep and wake handoffs on a recorded node. Sentinel wake requests use bounded, shared work and a UDP worker. New two-node E2E coverage, CI bucket wiring, condition messages, and event-stream test updates accompany these changes.
The operator records and validates the Hostport endpoint node, plans handoff conditions, and adds endpoint-node read access. Tests cover drain checks, node loss, listener scheduling, readiness, and affinity.
Sentinel scheduling and deletion operator/internal/controller/gameserver_controller.go, operator/internal/controller/gameserver_sentinel.go, operator/internal/controller/gameserver_sentinel_envtest_test.go
Reconciliation blocks game scheduling during handoff, pins the sentinel to the endpoint, and requests foreground deletion for Hostport sentinels. Envtest coverage checks the sequencing.
Two-node acceptance test and CI wiring test/e2e/hostport_wake_e2e_test.go, test/e2e/buckets.sh, test/e2e/ci_selection_e2e_test.go, test/e2e/suite-components.json, test/e2e/specs.md, deploy/kind/e2e.sh, hack/ci_scope.py, hack/test_ci_scope.py, .github/workflows/ci.yaml
The new E2E test checks endpoint stability through sleep/wake cycles and endpoint loss. The wake-hostport bucket uses a two-node profile and is registered in selection, reporting, and the amd64 workflow matrix.
Sentinel wake request coordination
Layer / File(s)
Summary
Shared wake requests and TCP join budget sentinel/main.go, sentinel/wake_budget_test.go, sentinel/specs.md
Concurrent callers share the wake PATCH result. A join deadline covers wake and upstream polling; established sessions continue on the session/drain context. Tests cover shared failures, retries, and deadlines.
Non-blocking UDP wake worker sentinel/udp_wake.go, sentinel/main.go, sentinel/wake_budget_test.go, sentinel/specs.md
UDP packet reception queues wake requests for a capacity-one worker. Listener shutdown cancels and joins the worker. Tests cover queue coalescing, stalled wake requests, and continued packet reception.
API event stream test
Layer / File(s)
Summary
Generate changes during event streaming test/e2e/api_events_roles_scope_e2e_test.go
The stream test periodically patches template and server annotations while checking events. The admin assertion matches the specific template, and the helper stops and joins its patch worker.
The remaining issues are a confusing API status message and two bounded repository-convention violations. The change is mergeable with owner awareness and targeted cleanup.

Explanation
[#729] sentinel/main.go starts the join budget before wake, bounds the PATCH, shares the wake result with concurrent callers, and permits immediate retry after failure. sentinel/udp_wake.go uses a capacity-one coalescing worker and joins it during shutdown. The added sentinel/wake_budget_test.go covers stalled PATCH calls, shared failures, retries, UDP reception, shutdown, and gameplay beyond the join budget. [#730] The operator persists endpoint node identity and UID, waits for actual Pod drain in both handoff directions, applies endpoint-node affinity and tolerations, and reports unavailable or unschedulable nodes. The added controller, envtest, and two-node E2E coverage checks these behaviors, including occupied ports, cordoned nodes, and node deletion. Service-backed behavior and established-session behavior remain on their existing paths. No local test execution is required by the stated repository policy.
Full details: Out of Scope Changes check
Explanation
test/e2e/api_events_roles_scope_e2e_test.go changes event-stream test triggering and role-scope assertions. It does not implement or validate #729 or #730. .github/workflows/ci.yaml also raises the unrelated build-images timeout from 15 to 30 minutes. The new wake-hostport bucket and its supporting CI selection changes are in scope, but this timeout change is not connected to that validation.
Resolution

Hey, thanks for this one. The handoff fix looks good, but I found three things I'd like changed before merging.
First, the 5s backstop requeue in gameserver_controller.go:458 kicks in whenever there's a HostPort condition, and hostportListenerCondition always returns one. So every awake HostPort server gets requeued every 5 seconds forever, even when it's healthy. Each pass does uncached reads (two Pod lists, a Node get, a workload get), so that adds up fast with more servers. Could you only requeue while the condition isn't True yet? The watches should handle the rest.
Second, in gameserver_status.go:198-204 the HostPort condition gets copied into Ready whenever it's not True. When the game is crashing, that replaces the real reason with "Waiting for a Ready listener…", which makes debugging harder. Please leave Ready alone if it's already False for another reason.
Last, the PR edits docs/archive/superpowers/specs/2026-07-24-wake-on-connect-design.md, but docs/archive/ is meant to stay read-only. Could you move that content into operator/specs.md instead? While you're there, the link at operator/specs.md:47 still points to the old docs/superpowers/ path, which doesn't exist anymore.

The concern does not hold. Production wiring sets APIReader, so the cache-backed fallback never runs in the operator.

Updated the HostPort backstop so it only polls while HostportWakeReady is not True, including healthy sleeping listeners. An existing Ready=False reason and message now survive the separate HostPort diagnostic, so startup failures stay visible.
The archived July design is restored unchanged. Current handoff, recovery/migration and wake-budget behavior now lives in operator/specs.md, with the historical link corrected to docs/archive/.
Added regressions for the polling and condition behavior.

Add an inline justification for the 60-minute wake-hostport timeout.
The repository rule allows at most 30 minutes per job. A longer timeout needs an inline justification comment. The documented 60-minute exceptions are the five existing e2e jobs. wake-hostport is a new job and has no comment. All other include entries carry one. A prior review reported this issue, and the current code still lacks the comment.
📝 Proposed fix
- job_timeout: 60+ job_timeout: 60 # Boots a two-node kind cluster, installs the chart, runs repeated HostPort sleep/wake handoffs.
As per path instructions: "Each job MUST declare timeout-minutes to prevent hung runners". As per coding guidelines: "An explicit timeout-minutes (default budget is ≤30 minutes; anything above it requires an inline justification comment)".

Investigated the failed ARM64 api-agent job. The large download reached 140,460,032 of 209,715,200 bytes before the test client's five-minute deadline. The test and API entry-point source are identical to #766, where the same test passed in 153 seconds.
I reran only the failed job while its image artifact was still valid. The retry passed, with TestAPI_AgentFilesRoundTrip completing in 156.40 seconds. This is consistent with a transient runner/transport slowdown. The existing timeout, transfer size and regression assertions are unchanged.
